The Real Cost of “Experienced”
Hiring an experienced tech looks efficient on paper. No training period, no ride-alongs, no hand-holding through basic diagnostics. They show up on Monday and start generating revenue. That calculation leaves out the full cost of recruiting the technician and the risk that they leave early.
Start with salary. Entry-level HVAC technicians earn around $39,130 per year, while senior techs command up to $91,020.² That leaves a $50,000+ annual gap before signing bonuses, relocation packages, or the truck and tools deal used to close the hire.
Turnover adds another cost. A technician who left their last shop for more money will leave yours for the same reason. Trade school tuition for an HVAC certificate typically runs $3,000 to $15,000, well below the cost of a four-year degree.⁶
Workforce Pell Grants, effective July 1, 2026, now cover qualifying short-term training programs of 8 to 15 weeks for the first time.⁷ HVAC/R programs that meet the accreditation and outcome requirements are eligible. That federal funding reduces the entry barrier for candidates who might otherwise never consider the trade, and it costs the hiring contractor nothing.
The harder part is waiting for a green hire to become productive. A new apprentice won’t run solo calls for months. But that timeline is manageable with the right team structure: pair them with a senior tech, build a 90-day skills checklist, and measure progress weekly instead of hoping for the best. They learned your methods from day one and understand the reasons behind them; their connection to the company goes beyond a pay bump.
Building culture before building headcount means defining what your shop stands for and hiring people who align with it. That’s far easier to evaluate in someone with no prior shop habits than in a 15-year veteran who has already decided how things should run.
By most accounts, HVAC training in the U.S. is highly fragmented. Licensing requirements vary state by state, program quality is inconsistent, and there’s no single national standard for what a “qualified” technician looks like.⁵ An internal training program can fill those gaps.
